The Four Moments of Truth
There is a moment every customer goes through that most builders never design for. Four of them, actually.
When I led a portable AI skin analyser across seven Asia-Pacific markets, we sold over 100,000 devices in the first six months. When I designed consumer electronics for global markets, the same questions decided whether a product lived or died. And when I coach a solo founder shipping from a dining table, the questions are identical.
The Moments of Truth do not care how big your company is. They only care whether you designed them.
ZMOT — the zero moment
What happens before they ever see your product. What they find when they search. Whether reviews and mentions say what you hoped.
Metrics: share of search (20% or above), review volume, review sentiment (4.2 out of 5 or above), social mention volume, content engagement (3% or above).
FMOT — the first moment
The shelf, the packaging, the landing page. Three seconds to stand out or be passed over.
Metrics: packaging appeal (4.0 or above), landing page conversion (3% or above), onboarding completion (80% or above).
SMOT — the second moment
The days from first use to the first time it works for them. This is where most products lose people who already bought.
Metrics: time-to-first-value (seven days or fewer), feature adoption (80% by day 30), support ticket rate (five or fewer per hundred users per month).
TMOT — the third moment
Whether they tell anyone else.
Metrics: referral rate (20% or above), review submission rate (10% or above), user-generated content volume, and the share who would defend your brand in public (30% or above).
Where most first-time builders lose
They design the product and hope. The four moments are the difference between a good product nobody hears about and one that compounds.
Design all four moments
Working at corporate scale taught me to design all four moments, because the cost of missing one was measured in millions. That scale is a hard teacher, and it is why this skill has always sat with a handful of big brands, agencies and retail teams.
userOS is our attempt to hand you that thinking anyway. The Activator agent monitors channel performance, the Coach helps you design the Energise experiments, and both keep you honest about the difference between feeling ready and being ready. Four moments, each one measurable, each one yours to design deliberately from day one.
Where to start
Trace the last thing you bought and loved back through the four moments. Where did they win you? Then apply the same trace to what you are building.
And the userOS pilot test waiting list is open now if you would like to design those moments with an AI Coach.
Trace what you love back through the four moments — then design yours deliberately.
